If you live in china, study about 4-5 hours a day, you could be looking at hsk 4 in half a year. For the laowai bubble expats, 10 years.

It makes me glad my mom made me speak Chinese at home growing up. Pain in the ass if I had to learn it as an adult.

Very similar to OP, spoke Chinese at home growing up, but was basically at the level of an elementary school student. Living in China helps a ton. I've been living in China for the past 5 years, and it's improved a lot. Reading is a little challenging, but I can get through most articles about my industry. I still have trouble with slang though.
It also helps that my job has a lot of communication, so talking business with coworkers and investors in Chinese isn't a problem now, but was basically impossible when I first came back. Just takes a lot of practice and embarrassing myself. Immersion helps so much. I will admit that I've plateaued for awhile now, and if I wanted to continue improving my Chinese, I'd really have to put the effort in to learn new characters.

我小时候也在家里说中文，但是基本上是小学生水平。居住在中国肯定大有益处。我已经在中国居住了五年了，我的汉语水平提高了很多。阅读有点难，但是我基本上可以看重自己专业的文章。但是一些中文行话对我来说还是很难的。
而且我的工作要进行很多沟通，所以用中文和同事以及投资者聊业务已经不是问题。如果我想继续提高我的中文，那就必须学习更多的新汉字。

Personally, I think Japanese is more difficult. Yeah, the pronunciation is waaaaay easier than Chinese but: 1) you have to learn kanji and, unlike Chinese, the same kanji can have more than one correct pronunciation, 2) the rules of formality for the language. Your language will be very different depending on if you are talking to your boss, your mom, or your friend, 3) the grammar is similar-ish to Chinese but honestly, Chinese has pretty simple grammar (Subject + verb + object)

个人觉得日语更难。发音确实比中文容易很多，但是1、得学习日本汉字，不像中文，同样的日本汉字可以有一种以上的正确发音，2、语言的礼仪规则。不同的聊天对象，你就要使用不同的语言，比如老板，妈妈或者朋友，3、语法类似中文，但是中文的语法简单多了（主谓宾）
